RAG systems: architecture beyond the demo

What it actually takes to run retrieval-augmented generation at scale.

February 2, 202609 min read

A RAG demo is one document, one query, one clean answer. A RAG system is thousands of documents that update constantly, queries that don't match how the content was written, and an answer that has to be right often enough that people keep trusting it. The distance between those two things is most of the actual engineering work.

Chunking is where relevance is won or lost

Split too small and you lose context, too large and you dilute the signal. There's no universal chunk size — it depends on how the source content is structured and how people actually phrase questions about it, which means chunking strategy needs its own evaluation, not a default left over from a tutorial.

Freshness and ranking, not just recall

A retrieval index that's a week stale gives confidently wrong answers about anything that changed. And ranking matters as much as recall; returning the right document at position seven is functionally the same as not returning it. Both need to be treated as first-class concerns, not defaults inherited from whichever library you picked.

Evaluation as a continuous discipline

The systems that hold up in production treat retrieval quality as a metric to monitor continuously, not a setting to configure once. That means evaluation sets, relevance scoring, and a feedback loop from real queries back into how the index gets built — the unglamorous half of RAG that rarely makes it into the demo, and the half that determines whether users keep trusting it six months in.

Key Takeaways
  • Chunking and ranking quality matter more than which vector database you pick.
  • Stale indexes produce confidently wrong answers — freshness is a feature, not an afterthought.
  • Treat retrieval quality as something you monitor continuously, not configure once.
